# The PIPAS → 10 T's Operational Mapping Matrix

The 10 T's tell you how to strengthen it. This matrix closes the gap between diagnosis and prescription — it routes teams from "which sphere is weak" to "which lever do we pull next" without conceptual drift.

**Activation rule: use the matrix whenever any PIPAS sphere scores 2 or below.** For spheres at 3 in a Moderate-band composite, the matrix informs strengthening work but is not mandatory.

## The Matrix

For each sphere: the primary levers that most directly address weakness, the secondary lever that supplements them, the diagnostic trigger pattern, targeted interventions, and measurable metrics that confirm the intervention is working.

## Applying the Matrix with Discipline

The temptation is to read across a row, see five interventions, and try to execute all of them. Resist it. The discipline:

1. **Start at the lowest sphere**, not the composite. The lowest sphere dominates adoption regardless of other strengths.
2. **Select one or two interventions per weak sphere**, chosen for leverage — prefer moves that plausibly lift two or more spheres at once (a bounce-protection guarantee that moves Risk 2→4 *and* Trust 2→3; a SOC 2 completion that moves Trust 2→3 *and* Future 3→4).
3. **Attach a measurable metric to every action** before execution begins. An intervention without its metric is a hope, not a plan.
4. **Make actions specific, dated, and owned.** "Publish a public 6-quarter roadmap by Q3" passes. "Marketing campaign" fails.
5. **Perception work often needn't touch the product.** A worked case in the book lifts a composite from 18/30 (Significant band) to 24/30 by targeting the two weakest spheres with 10 T's interventions — without changing the product itself.
6. **Close the loop.** Execute → re-apply PIPAS → verify movement → repeat. Quarterly re-scoring for major innovations in flight; annually for established positions.

## Diagnostic Decision Flow

When a completed scorecard arrives, walk this sequence:

1. Any sphere at **1**? → Treat as a probable adoption veto. That sphere's row is the whole agenda until it moves; question whether launch should proceed at all.
2. Else, any sphere at **2**? → Matrix activates. Prescribe from that sphere's row, one or two leveraged interventions, metrics attached.
3. Composite in **Significant band (15–19)** even without a 1? → Perception work is not optional before launch; sequence the two weakest spheres' rows.
4. Composite in **Critical band (below 15)**? → Prescription alone is unlikely to be sufficient; the honest recommendation is substantial restructuring of the innovation or its positioning, not a perception patch.
5. Composite **Moderate (20–24)**? → Concentrate investment on every sphere below 4.
6. Composite **Strong (25–30)**? → Shift the conversation to execution; schedule the next re-score to catch drift.

Always deliver prescriptions with probabilistic framing: these moves shift the odds and remove veto conditions — they do not guarantee outcomes.
